"Last year, we launched the first dotCMS Innovation Showcase to push beyond our roadmap and imagine what the future of content management could look like. A year later, many of those ideas are now reality — and what’s left is shaping our 2026 vision. Here’s what we learned about making innovation repeatable and embedding it into our culture."
Why dotCMS Introduced the Innovation Showcase
When I joined dotCMS, it was immediately clear that the team had an impressive ability to deliver features at remarkable speed. The operational discipline and technical excellence were already in place. What we saw was an opportunity to complement that execution strength with a repeatable process that could foster long-term innovation, one that would connect individual initiatives into a unified vision and story.
The goal wasn’t to slow things down or reinvent how we built software, but to create a shared space for imagination and alignment: a space where product, engineering, and design could come together to envision the future of dotCMS. We wanted to build not only features, but a cohesive narrative that tied those features to real customer outcomes and a larger product direction.
Drawing on my experience in big tech, I knew certain collaborative rituals consistently yield meaningful innovation, especially when cross-disciplinary teams co-create around shared goals. When our product team planned an offsite in Costa Rica, it became the perfect moment to experiment with a design-led innovation workshop.
During the session, engineers, designers, and PMs were grouped into teams and given real product scenarios drawn from our roadmap. Their task was to ideate and mock up potential solutions together. The result was a burst of creativity. Raw, brilliant ideas that reflected the collective vision of the organization.
After the offsite, our UX designer, Melissa, and I took all those ideas and wove them into a cohesive story connecting seemingly independent features into a single, customer-centered journey. The result became our 2025 Innovation Showcase, a visual, narrative-driven presentation demonstrating how dotCMS personas would experience upcoming functionality in real-world scenarios. This process gave clarity to the roadmap, inspired internal excitement, and provided tangible material for focus groups, usability testing, and customer engagement. Measurable Outcomes & Impact
If the first Innovation Showcase was about igniting imagination, the results of 2025 proved that imagination can be operationalized. From the beginning, we were clear that this exercise was about shooting for the moon, confident that even if we didn’t land exactly where we aimed, we’d still find ourselves among the stars. The purpose of innovation rituals like this one isn’t to predict the future perfectly, but to make space for dreaming big enough that the possible starts to expand.
In the 2025 Innovation Showcase, we envisioned a fully modernized, reimagined dotCMS and introduced everything from multisite management and collaborative authoring, to advanced digital asset management, content analytics, a styling side panel, AB testing, dotAI, and scheduled publishing.
A year later, we can look back and see just how much of that vision became reality:

Introduced collaboration features like commenting.
Launched Content Drive for better digital asset management.
Delivered the first phase of content analytics and its supporting infrastructure.
Rolled out AB testing.
Added scheduled publishing capabilities.
Did we deliver every piece of the prototype exactly as imagined? Not entirely — and that’s intentional. The prototype was never meant to be a checklist; it was a compass. It helped us align around a shared narrative, build the foundations for innovation, and move decisively toward our vision.
The remaining projects, such as expanded multisite management and completing the full modernization of dotCMS, are now clearly defined and actively shaping our 2026 roadmap.
The Meta-Lesson: Innovation Needs Structure
Perhaps the most unexpected lesson from this journey was realizing that innovation thrives within structure. Creativity and delivery aren’t opposites, they’re partners. At dotCMS, we discovered that a clear process and a shared story can transform scattered ideas into a coherent, inspiring vision that drives the entire organization forward.
The Innovation Showcase gave us that structure. It turned abstract brainstorming into a tangible narrative, one that aligned internal teams, energized our customers, and scaled creativity.
We’ve now made this approach part of our work rhythm. Beyond the annual showcase, we integrate a lighter version of the same process into everyday product development. Before every major feature goes into specification, design translates early requirements into a walkthrough that helps everyone visualize the feature in action, long before a single line of code is written. This keeps the product vision clear and shared from day one.
If there’s one message we’d share with other product teams, it’s this: don’t fear structure, use it to amplify creativity. A clear framework for collaboration and visualization doesn’t just align teams, it accelerates momentum, engagement, and customer trust. Including customers early in the process by sharing upcoming functionality and collecting feedback makes innovation more precise, meaningful, and cost-effective.
As we look ahead to 2026, the lessons from our first Innovation Showcase continue to guide us. The ideas that began as sketches and storyboards are evolving into real experiences within dotCMS, and the next showcase will build on that foundation. Innovation has become not just an event, but a rhythm, a ritual that keeps us curious, collaborative, and aligned on what’s next.
